Sometimes the answer is that we take the CEO seat and hand the company back working. More often it is narrower: the distribution mix, the brand and pricing, the technology stack, the partner agreements, the guest experience, the team structure. We scope to the problem, not to a retainer. Thirty years of it.

Most of our work falls into one of these. Some engagements are one of them. The interesting ones are three or four at once.

Interim & Fractional CEO

We step into the chief executive seat when it is vacant or when the board needs a different operator in it. We run the business for real, not from a deck, and we stay until there is someone qualified to take it over.

Turnarounds

Declining revenue, flat visitation, a saturated market, a culture problem nobody wants to name. We start by talking to every department and to current and former customers, then reorganize around what the business actually needs.

Guest Experience & Program Development

New products, new service offerings, new reasons to visit. We have built these for resorts, railroads, museums, rental portfolios, and destination clubs, and we have opened and operated the properties they run in.

Technology Stack & Partnerships

We source the systems a business actually needs, in the order it needs them: PMS, channel manager, revenue management, payments, CRM, and the integrations between them. Then we build the supplier and partner relationships around that stack so the structure still holds after we leave.

Distribution Mix

Direct, OTA, wholesale, GDS, niche, and partner channels each earn their place or come out. The right mix depends on the property, its location, its tier, and the season, and it is almost never the mix the previous operator was running.

Brand, Positioning & Pricing

The positioning statement, the brand assets that follow from it, the rate structure, and the acquisition and retention strategies underneath. This is the commercial architecture that turns a good property into a booked one.

Building What Does Not Exist

When nothing on the market fills the gap, we build it. Dynamic pricing, channel management, VR training environments, a closed LLM that cites rather than hallucinates. We have shipped all four.

Demand & Distribution

Commercial architecture.

Distribution is not a channel list. What sells a mountain cabin in Grand County does not sell a beachfront villa in St. Maarten, and the mix that fills a niche property in shoulder season will quietly destroy a luxury one. We build the commercial model outward from the specific property — its location, its tier, its product quality, and who is actually willing to pay for it. These six pieces are built in order, because each one inherits from the one before it.

Positioning

Who the property is genuinely for, what it competes against, and the sentence that says so without flattering anyone. Written first, because everything downstream inherits it.

Brand Assets

The identity, photography, copy, and collateral the positioning requires. Enough to support the rate, never more than the property can actually deliver on arrival.

Distribution Mix

Direct, OTA, wholesale, GDS, niche and partner channels, weighted for tier and season. Some properties belong on the majors. Some are diluted by them. We source and negotiate the ones that belong.

Pricing Strategy

Rate structure, seasonality, length-of-stay rules, channel parity, and the discipline to hold rate when the calendar looks thin in March.

Customer Acquisition

Where the guest actually begins looking, what it costs to reach them there, and which of those costs are worth paying a second time.

Customer Retention

The repeat and referral engine: the reason a guest books direct next time, and the reason an owner does not move the property to the management company down the road.

Underneath all six sits the technology and partner stack that has to execute them. We source that too, and we structure the supplier and partner agreements so the model still runs once the engagement ends.

  • Engaged by the commission appointed by the governors of Colorado and New Mexico to reverse a slide in visitation and revenue at the economic engine for Chama, New Mexico and Antonito, Colorado.
  • Reorganized the team, introduced new product and service offerings, and restructured marketing and sales.
  • Transformed operating equipment to meet current climate and wildfire conditions.
  • Reengaged mayors, town councils, state legislatures, and the congressional delegations in both states.

Eric Mason, Principal

LXC is built on thirty years in travel, lodging, and the technology that runs them, on both sides of the table. It started with Marriott recruiting Eric out of the hospitality program at East Carolina University to run operations at the 1,800-room Marquis in Times Square, then four years opening and rebuilding Caribbean resorts for Divi across five islands, then opening a Hampton Inn & Suites in Charlotte that landed in the top 1% of the brand. We have stood behind the desk at three in the morning. We have also sat in a Fortune 500 boardroom and made the case that a $39 billion category was worth reorienting the entire company around. Both experiences inform how we run a business.

At Cendant and Wyndham Worldwide, Eric Mason led new product and corporate development through the acquisition of dozens of European vacation rental brands and more than 70,000 properties, which is a large part of how the modern short-term rental industry came to look the way it does. He has since founded or co-founded six companies and communities: Razor-Cloud, which built the industry's first channel manager and was acquired by BookingPal; RateCoaster, one of its first dynamic pricing engines, acquired by RealPage; ResortPerks; Vacation Rental Insider; and the two LinkedIn communities that together carry more than 78,000 members.

Since then, most of the work has been interim. Boards and commissions call when something is broken and there is no one in the seat. We go in, find out what is actually happening rather than what the reporting says is happening, fix the structure, and leave the company with someone who can run it. We also coach small and mid-sized business leaders, which is the same work at a different scale.

We are comfortable with technology and impatient with technology theater. A good part of what we do is identifying where a company's tools are failing it, where a gap exists that nothing on the market fills, and whether building the missing piece is worth it.

Eric also takes occasional engagements under the Yes.Consulting flag, a boutique advisory to the vacation rental industry working across the UK, EU, US and Asia.
